Work with us

Senior operators, embedded with your team.

Sandcastle Labs is an agency of senior GTM operators. We embed with your team, build the machinery your growth runs on, and leave it with you: documented, working, yours. We help teams grow; we don't help teams shrink.

What we do

Five kinds of work. One rule: you keep the machinery.

  • 01 · AI search & AEO

Audits of what AI actually says about you, content fixed at the source, and verification that the fix landed. Delivered with Collimer, our own tool.

You keep: the fix plan, the content, the process.

  • 02 · Marketing & content

Brand manifesto, positioning, and a writing engine trained on it, so every piece your team ships sounds like you and says what you should be known for.

You keep: the manifesto and the machine.

  • 03 · Automations & agents

GTM automation and professional-grade agents shipped into production, not demos. Deep, reliable, and honest about what they've done.

    You keep: running machinery, documented.

  • 04 · Revenue & BI

Revenue operations and BI consulting: pipelines, attribution, and the dashboards your team actually opens. Numbers that don't lie, from someone who has fought Tableau at 9pm.

You keep: the models and the queries.

  • 05 · For teams building agents

You're building AI into your product or your operations and need someone who has already shipped it. Our own machinery is the credential: we run on what we sell.

You keep: architecture, evals, and momentum.

The flagship engagement

Control what AI says about your business.

The AI GTM Sprint: 90 days, fixed price, hands-on.

  • A baseline audit of what AI actually says about you
  • Your brand manifesto: what you should be known for
  • A writing process trained on it
  • Your top pages and READMEs fixed
  • One quick win shipped, not slideware
  • Verification that it landed

You keep everything. Scoped in one call.

How engagements work

Start small. Every step leaves something behind.

  1. 01 · A conversation

Free, no commitment, 30 to 45 minutes. Tell us what's stuck; we'll tell you honestly whether we can help.

  2. 02 · The sprint

90 days, fixed price, hands on keyboards with your team. Most engagements start here.

  3. 03 · Build modules

Scoped follow-on builds (automations, agents, BI) where the sprint found the leverage.

  4. 04 · Stay on, if you want

An ongoing pod for teams that want us to keep operating the machine with them. Fixed monthly scope, no hourly billing, cancel anytime and keep everything.

With your permission, some of the work becomes public writing that helps the next team.

Why a team, not a fractional

What do you still have in six months when they're gone?

A solo fractional operator can fill their own calendar and nothing more. Every engagement starts from zero, nothing compounds, and there's no machine underneath. We're a team with a bench, running on machinery we built. When an engagement ends, the machinery stays behind, and your team runs it.

It's also why we work hands-on instead of selling you a dashboard. A subscription's only signal is a lagging metric, or a silent cancellation nobody learns from. Working inside your team gives both sides a live feedback loop, while the problem can still be steered.

What we won't do

People replacement, headcount reduction, or classes.

We're not the right team if your goal is to cut headcount, replace your SDR or support team with bots, build a generic AI chatbot, or run a procurement process with an RFP. We don't sell courses or masterminds. We don't bill hourly. We're not the right team for VC-style scale plays that demand 60-hour weeks.

We work with operators trying to grow. We don't work with teams trying to shrink.
